Why most 'AI for managers' content is empty

Then someone in your team comes to you with a vendor proposal and you can't tell whether it's a good one.

What current foundation models can and can't do. Not in theory, in practice. You should know that GPT-class models are excellent at summarisation, structured extraction from unstructured text, drafting and rewriting, code generation, and conversational agents. You should know they are still bad at: long-horizon planning without supervision, reliable mathematical reasoning, and tasks requiring fresh knowledge they weren't trained on. The cost shape. AI is not free. A vendor who gives you marketing language without a metric and number is a vendor who hasn't measured.

Question 3: "What happens when your system is wrong?" This separates serious operators from optimists. Serious vendors describe their fallback (human review, retry with a different model, escalation, surfacing uncertainty to the user). Optimists wave the question off.

Question 4: "What does total cost of ownership look like for a deployment of our size?" Question 5: "What's your data handling, and where does the model see our data?" Critical for any regulated industry. You don't need to write code, but you do need to be fluent in two or three actual tools. The list below is the set that gives a non-technical professional disproportionate value.

One general-purpose chat model, used daily. ChatGPT Plus or Claude Pro, 20 USD per month. The skill is using it as your first stop for many questions: drafting, summarising, structuring, analysing. By month two, you should be reaching for it instinctively.

One domain-specific tool. The set varies by role. Marketers: Jasper, Copy.ai, or one of the structured marketing tools. Lawyers: Harvey, CoCounsel, Spellbook. Analysts: Hex, Mode, or Excel's Copilot. Step 2: insist on a baseline measurement. Before any AI work begins, what are the current numbers? Without this, you cannot evaluate success and you have no defence against vendor or internal-team rhetoric about how impactful the work was.

Step 3: set a 90-day evaluation window with a kill criterion. Not a launch date. An evaluation date, with explicit thresholds. "If we don't reduce time-to-first-response by at least 15 percent by week 12, we shelve the initiative." The kill criterion is what keeps initiatives from drifting into year two with no result.

Step 4: build the evaluation rig before the feature. The team needs a test set of inputs and expected outputs (or human-rated outputs) before they ship. This sounds bureaucratic; it isn't. Without it, you have no way to detect regressions when models or prompts change.

Step 5: define data and security policy upfront. What data can be sent to which provider, what's the retention policy, what's the regulatory framing.
